Air Conditioner Repacement on a 2017 FC

I have a 2017 FC FB 25' bought new. I'm fairly sure the AC never has worked since the day a bought it. We never travel south and never had much need for it, but every time I did try to use it it never seemed to do anything. When tested there was only a 4 degree difference from the air being dispersed. So I've decided to replace it. I'm going to attempt a DIY swap and planning on using the same unit (reluctantly I might add) for ease of install. First question I'm not sure of the BTU on the installed unit but will replace it with a 15K unit with heat pump. I don't think I need zones but my Dometic thermostat has them pre programmed. Any thoughts on a different AC unit I should consider and any DIY pitfalls I might encounter. Thanks
